Format elements worth specifying every time:

  • Length (word count — not “brief” or “detailed,” actual numbers)
  • Structure (numbered list, paragraph form, table, bullet points)

  • Point of view (first person, third person, passive voice)
  • Any specific sections or headers you need included

Context elements worth specifying:

  • Who is writing (your role or title)
  • Who is reading (their role, experience level, what they care about)
  • What the business situation actually is (what just happened, what matters right now)
  • What success looks like (what would make this output genuinely useful)
  • Any constraints or sensitivities (topics to avoid, brand voice requirements)

A sales director I worked with asked AI to write a cold outreach email — no context given. The output was generic, slightly pushy, exactly what you’d expect. When she re-prompted with “You’re writing to VP-level procurement people who already have a solution in place but might switch if the value is obvious enough,” the whole thing changed. Examples bypass the ambiguity problem entirely. The AI can see what “good” actually looks like — no interpretation required. That’s what makes examples endearing to us business writers who’ve spent years trying to describe brand voice in words that never quite land.

When to include examples:

  • When tone or voice matters (marketing copy, brand communications)
  • When you have a specific format you’ve used successfully before
  • When quality is subjective (creative writing, positioning statements)
  • When the AI has never done this specific task for you before

A product manager I worked with started attaching examples of product descriptions that had actually converted well — specific pages, real copy, nothing fancy. The weak prompt:

Generic. Passive. The kind of email that makes you look like you’re hiding something.

The effective prompt:

“Write an email to a long-term client — we’ve worked together for three years, so we can be direct. Their project is delayed two weeks due to a vendor shortage on our end, not a performance issue. We need to own this clearly while keeping them confident in the final deliverable. Professional but warm tone. Start with the delay in the first sentence — don’t bury it. Meeting Summary From Notes

Probably should have opened with this section, honestly. Meeting summaries are where AI creates the most immediate, obvious value for most teams. That was true in 2023 and it’s still true now.

The weak prompt:

“Summarize this meeting.”

You’ll get a summary that captures everything and prioritizes nothing. Not useful for someone who skipped the meeting and has four minutes before their next one.

The effective prompt:

“You’re a project manager preparing a summary for our executive team — they didn’t attend and they care about decisions and action items, not discussion details. From the notes below, extract: 1) Three key decisions made, with the reasoning behind each. 2) Five action items in a table format — owner, task, deadline. 3) One open question or risk we’re still tracking. Use bullet points for decisions. Table for action items. Total summary: 200 words max. Assume readers understand our business but not the technical specifics discussed. [paste meeting notes]”

Audience defined. Success criteria stated. Format specified down to bullets versus table. A generic summary prompt produces 400 words of meeting transcript. This produces 200 words of decisions and accountability. Different tools entirely.

Customer Response Templates

Support and sales teams repeat the same response types dozens of times a week. AI standardizes these without stripping out the human element — if you prompt it right.

The weak prompt:

“Write a response to a customer asking about pricing.”

Generic, slightly salesy. Reads like an autoresponder from 2011.

The effective prompt:

“You’re a customer success team member responding to an inbound inquiry. Customer context: mid-market company, 200+ employees, asking specifically about pricing. Our model is custom — usage-based and feature-dependent, not publicly listed. We want to qualify the conversation without being evasive. Tone: helpful and genuine, no corporate speak. Structure: 1) Acknowledge their interest and offer something genuinely useful — don’t just say ‘pricing varies.’ 2) Ask 2-3 specific questions about their use case — company size, must-have features, timeline. 3) Offer to connect them with our pricing specialist or send a custom estimate. 120 words max. The AI generates something that sounds like a real person wrote it — because it understands the actual business situation behind the message, not just the surface request.

Common Prompt Mistakes That Waste Time — Avoid These

I’ve watched the same four mistakes repeat across teams for two years straight. Knowing what to avoid saves more time than any positive technique.

Mistake One — Being Too Vague

“Write something about our company culture” is not a prompt. It’s a wish. The AI will write something — sure. Whether it’s useful is basically luck.

Vague prompts waste time by forcing iteration. You ask. AI gives you something 20% useful. You ask again with more detail. Now it’s 60%. Third try — finally usable. You’ve spent three times longer than if you’d been specific upfront. Specificity takes longer to write. It reaches good output in one or two tries instead of five or six. The math isn’t close.

Create a simple document — Google Doc, Notion page, whatever your team already lives in — and capture prompts that work. Don’t overthink the format. Each entry needs:

  • The full prompt text (not summarized — the actual thing)
  • What it’s for (one sentence)
  • Who created it (so people know who to ask questions)
  • A before/after example showing actual output quality
  • Notes on when it works well and when to modify it

That’s it. Simple enough that people actually open the document.

Version Control for Prompts

Prompts aren’t static. You’ll refine them. Track the changes or you’ll lose the improvements.

I watched a marketing team use the same prompt for three straight months before realizing someone had quietly improved it significantly — but hadn’t updated the shared version. Most of the team was still running the outdated one. Simple fix: date each prompt. When you improve one, create a new version with the date and a one-line note on what changed. Keep old versions for reference. Make the current version obvious.

AI models update constantly. Every major release is a reason to revisit your best prompts.

When a new model version drops, test your existing prompts against it. Sometimes output improves immediately. Sometimes the prompts need adjustment. Occasionally they need complete rewrites — techniques that worked on GPT-4 sometimes produce different results on newer versions. I schedule quarterly prompt reviews — pick the five most-used prompts, run them through the current model, compare outputs, update if needed. One hour per quarter. After about six months of consistent use, something shifts. The team stops thinking about “how do I write this prompt” and starts thinking about “what result do I actually need.” The prompts become invisible infrastructure. They just work.
